Orchestrator–Specialist Split
The Orchestrator–Specialist Split is the market structure in which generic AI models act as planners and coordinators while specialised tools compete to remain the callable expert within their own domain.
The expected consequence of general-purpose AI was consolidation: one capable model absorbing the functions of the toolkit around it. The observed consequence is division of labour. Specialised vendors respond to generic models by making themselves agent-callable — exposing their capability through machine interfaces — and by working to widen the **specialist gap**: the capability delta a specialised tool maintains over a generic model within its own domain.
The response has two motives that produce the same behaviour. The defensive motive is survival: a tool a generic model cannot call is a tool the generic model eventually replaces. The offensive motive is positioning: a tool the generic model calls by preference becomes the expert endpoint in every workflow the orchestrator plans. Under both motives the specialised vendor concedes the planning layer to the generic model and concentrates its investment where domain depth compounds.

Application
Arco stacks are designed on the assumption of the split: the orchestrating model plans and routes; execution runs through specialised endpoints, whether built or bought. The split supplies the vendor selection criterion during De-SaaS-ing: a specialised tool earns a place in an Arco stack only when its specialist gap and its agentic interface together outperform a direct integration built against the underlying data. A tool whose advantage over the orchestrator is cosmetic — interface polish rather than domain depth — is replaced by direct integration.
