Knowledge Debt

The compounding cost of operating an agentic system on unstructured, unversioned, or agent-inaccessible operational knowledge — manifesting as rising escalation rates, recurring failure modes, and increasing human review overhead, not because the model is failing but because the context quality is insufficient for autonomous resolution.

Knowledge Debt accumulates through inaction rather than action. Every cycle an agentic system runs without capturing what it learned — every exception resolved by the Steward without that resolution flowing back into the procedural or semantic knowledge layer — is a cycle of debt accumulation. The system continues to function at the quality floor established at design time. That floor does not rise with operational experience unless the architecture was explicitly designed to encode it.

The debt is invisible in the short term because the revenue loop continues to run. The Steward handles exceptions. The Intervention Threshold is set. What is not visible is what the system would have produced if the operational experience of the preceding months had been systematically encoded into the context it operates on. Knowledge Debt becomes measurable when infrastructure arrives that would have captured the knowledge and quantifies what the absence cost — a conversion rate differential, a per-token premium for data that should have been in the semantic layer, a governance gap that requires a retrofit platform to close.

Unlike technical debt, which compounds at development speed, Knowledge Debt compounds at inference speed. Every execution cycle is a cycle in which the context layer either improves or stays static. At T1 throughput volumes — hundreds or thousands of executions per day — a context layer that does not compound is accumulating debt at the same rate the system is producing outputs.

The signs are consistent across autonomous systems: rising Execution Divergence without a change in input volume, shortening MTTI without a change to the Intervention Threshold definition, Logic Decay in outputs that are structurally correct but operationally wrong because the data environment shifted and the semantic layer was not updated. All three are lagging indicators. Knowledge Debt precedes all of them.
